About Josef Damian Mass

Josef Damian Mass is an economist, business executive, researcher, and author whose work examines how complex systems survive, adapt, and fail.

For more than twenty-five years, he has worked across technology, eCommerce, international business development, consulting, and consumer products — most recently as Global eCommerce Director & Strategist at Pet King Brands, maker of ZYMOX and Oratene. His earlier career includes founding and running a software company, an economics consultancy, and an independent eCommerce practice.

Why I Write Fiction and Management Books

The honest answer is that they're the same project with the safety off in different places. A management book has to be right. It has to survive contact with a P&L, a board meeting, an actual bad quarter. That constraint is useful — it keeps me honest — but it also means I can only say what I can defend with a spreadsheet.

Fiction has no such floor. It lets me ask what happens when the incentives I write about in Win-Win run for a hundred years instead of a fiscal quarter. What a civilization looks like after it optimizes the wrong variable for three generations. What a machine does with an incentive structure nobody bothered to examine because it was "just" a tool. Management writing tells you what's true now. Fiction lets me run the experiment forward.

There's also a plainer reason. Twenty-five years of reading incentives for a living leaves you with more observations than any strategy memo has room for — about loyalty, about what people do when no one's auditing them, about the gap between what an organization says it rewards and what it actually rewards. Some of that belongs in a management book, stated as a principle. Some of it only survives as a scene, because it's true in a way that's uncomfortable to state as a rule.

I don't think of the fiction as a break from the "real" work, and I don't write it under a pen name to keep it separate. It's downstream of the same habit: watch what a system actually rewards, not what it claims to reward, and then follow that thread as far as it goes — in a boardroom, in an AI architecture, or on a ship full of refugees carrying a covenant they can't quite keep.

Twenty-Five Years Inside Organizations

I've been an economist by training since 1997 and an operator ever since — a software company I co-founded at twenty-three, a consulting partnership in Argentina, a stretch as an economist advising on exactly the kind of incentive problems I now write about, a run of eCommerce roles that got more senior and more international as the internet did, and now a decade-plus in eCommerce leadership, most of it for a small pet-health manufacturer punching well above its size. The full list is on the Economics & Management page. What I want to write about here isn't the résumé. It's what the résumé taught me that no case study did.

The first lesson: incentives beat intentions every time, and the gap between them is where most companies actually live. I have watched good people, working for people with good intentions, produce bad outcomes with total consistency — not because anyone was lying, but because the compensation plan, the reporting structure, or the platform relationship rewarded something other than what leadership thought it was rewarding. You can change the mission statement as often as you like. Until you change what gets measured and paid, behavior doesn't move.

The second lesson: dependency dressed as partnership is the default condition of doing business with anyone larger than you. I learned this first as a small software founder negotiating with clients who held all the leverage, and I've relearned it in every channel relationship since — marketplaces, retailers, platforms. The vocabulary is always collaborative. The arithmetic is not. Knowing which one you're actually in changes every decision that follows.

The third lesson is the one that took longest: most operating problems are upstream arithmetic problems wearing a culture costume. A "morale problem" is often a comp-plan problem. A "channel conflict" is often a price-architecture problem nobody modeled correctly at launch. This is the same argument I make at length in Fourth Derivative — that vision and culture matter at the margin, but the arithmetic underneath determines whether the business survives long enough for vision and culture to matter at all.

None of this required twenty-five years to state. It required twenty-five years to believe, because every one of these lessons is more comfortable to unlearn than to learn — it's more pleasant to think a bad quarter was bad luck than bad architecture. Operating long enough removes that option.

Why Current AI Systems Are Not Minds

Not because they lack scale, and not because silicon can't in principle support something mind-like. It's simpler than that: the systems we call AI today are missing the specific architectural property that makes something a mind rather than a very good function approximator — a persistent, self-referential model of its own error.

A large language model is extraordinary at compressing and recombining what it has seen. What it does not do, natively, is track its own surprise over time and use that history to revise how it models the world. It has no standing account of "here is where I have been wrong before, and here is what that pattern tells me about myself." Every session starts clean. That's not a minor omission. Memory-of-error is close to the whole of what we mean by learning from experience, as opposed to being trained on it.

This is the gap MATE is aimed at — a lean architecture organized around minimizing Bayesian surprise, meaning the system's job is explicitly to notice when the world didn't go the way its model predicted, and to update the model rather than just the output. Lamina goes a layer further, treating cognition as something distributed and structural rather than a single forward pass: meaning and memory accumulate the way sediment does, in layers, each one conditioning the next. Neither framework claims to produce a mind. Both are attempts to name the specific architectural ingredient current systems are missing.

I come at this as an economist as much as a researcher. An incentive system without memory of its own failures — an organization that can't learn from a bad quarter because no one tracks why it was bad — behaves exactly like a mindless system: reactive, locally competent, and unable to correct course at the level that matters. That's the same failure mode, whether it's a company, a model, or a civilization. It's why this research sits next to the management writing and the fiction instead of off in its own silo.

None of this is an argument that current systems are unimpressive, or that the gap is unbridgeable. It's an argument that "mind" is doing a lot of unearned work when we apply it to something that cannot yet tell you, in its own terms, where it has been wrong.

The Ideas Behind Journey to the Stars

Exodus to the Stars: Covenant starts from a simple, uncomfortable question: what does a civilization actually carry with it when it's forced to leave everything else behind? Not the technology, not the territory — the memory. The covenants it made with itself about who it would be, and the unresolved failures it never quite reckoned with before it ran out of time to.

The second book, The Covenant and the Shadow, pushes on the same idea from a different angle: a century of engineered peace, built by a director who chose to erase humanity's worst memories — the pogroms, the genocides, the tribal hatreds — on the theory that a civilization free of its own trauma would finally stop repeating it. The premise I wanted to test is whether that theory is true, or whether erasing the memory of a failure just guarantees you'll rebuild the conditions for it, because you can no longer recognize them coming.

This is the incentives question again, at the largest scale I can write it. A company that erases the memory of its bad quarters — that treats every failure as a one-off rather than a pattern — is running the same experiment as Director Chen Zhao, just with lower stakes. An AI system with no memory of its own errors, which is most of what we currently call AI, is running a smaller version of it still. The series is not an allegory for any one of these; it's the same structural question run at civilizational scale because fiction is where I can actually let it run to its conclusion instead of stopping at the point where a management book has to become prescriptive.

What survives, in both books, is never the institution as designed. It's whatever in the institution turned out to be worth carrying — a covenant, a memory, an obligation someone refused to let go of even when it stopped being convenient. That's the thread I'm following across the rest of the series.

Introducing Gaucho López

López lives somewhere between two rivers and a road in Entre Ríos, keeping company with tin dogs and horses that understand everything. He fixes things by listening — to people, animals, and machines that learn the way everyone around them learns: through custom, error, and repetition, not through code. Depending on who you ask, he's a robot, or he's just a gaucho who's a little worn out. Either way, a fire eventually reveals that he isn't made of flesh and bone, and the stories build to the question underneath all of them: can a machine have a gaucho's soul? What matters isn't what the heart is made of. It's whether it beats like it means it.

I set the strand in Entre Ríos on purpose. It's where I have real family history, and it's the kind of place where folklore and machinery already sit next to each other without anyone finding that strange — a horse and a drone are both just tools until you've depended on one long enough. The series is written bilingually and, in places, tri-dialectally — Spanish, Australian English, American West English — because López's world was never going to hold still for one language. The Empty Quarter, with Dan and Dusty, is the same argument carried into a different dialect and landscape: another register of the same question about what a tool becomes once it's lived with long enough.

It's easy to read López as comic relief next to the AI research and the management writing, and the stories are meant to be funny — López exaggerates, repeats himself, contradicts himself, never bores. But the question he's built around is the same one running through MATE and Lamina: does something that learns through pattern and custom, rather than through a program someone wrote, count as having a self? López's answer is unbothered and rural: it counts if it shows up, if it remembers you, if it keeps its word. That's a simpler test than anything in the cognition research, and I'm not sure it's a worse one.

One Body of Work

People who find me tend to find one piece at a time: the eCommerce executive, the guy who wrote a management book, the author of a space opera, the one publishing dense essays on Bayesian cognition. Read separately, it looks like four different people, or a serious career interrupted by hobbies. It isn't. It's one habit of mind applied in four rooms.

I trained as an economist. For twenty-five years I've run and built real organizations — eCommerce operations, a software company, a consulting practice, now digital commerce for a pet-health brand. That work is mostly about incentives: what a system rewards, what it punishes, and how quickly people find the gap between the two.

The AI research — MATE, Lamina, the Resolutionary Fractal — asks the same question of machines instead of organizations: how does a system model its environment, notice when it's wrong, and correct course without losing its own thread? It turns out to be a close cousin of the incentives question, just pushed down into architecture.

The fiction is the same question again, at civilizational scale. A ship full of refugees carrying a covenant they can't quite keep. A gaucho who may or may not be a machine, arguing that what matters is how the heart beats, not what it's made of. These aren't detours from the "serious" work. They're the same argument, run through people instead of process.

So: what makes a system survive without losing the reason it deserved to survive? That's the question underneath the management writing, the AI research, and the fiction alike. I write under two names for practical reasons — essays and research as Josef Mass, books as Josef Damian Mass — but it's one person asking one question in different rooms.
